What “Retrofit Worth It” Actually Means

A floor scrubber earns its keep in productive square metres per labour hour. Everything that interrupts that output — mid-shift pack swaps, watering, cool-down, late-shift voltage sag, a dead machine at 06:40 — is a cost line even when it never appears as a spare-part invoice.

Five cash drivers decide whether Lithium Battery Upgrade for Floor Scrubbers: Is Retrofit Worth It? lands in the yes column:

Uptime per shift. Lithium holds a flatter voltage window, so brush pressure and travel speed do not collapse in the last hour the way a sulphated flooded pack does. Tennant’s December 2024 launch of lithium T12 and T16 units put high-capacity lithium runtimes in the “over three to nearly six hours” band. The July 2025 ROI briefing attributes up to 60% more runtime between charges to the chemistry change, not to a larger chassis.

Packs per machine life. Flooded and AGM packs on commercial scrubbers commonly need replacement every two to four years under daily use. Industrial LFP cells are specified at ≥3,500 cycles at 80% DoD. OEM lithium warranties of five years (Tennant, Nilfisk, Betco) are the contractual expression of a more conservative cycle budget. One pack that outlives the first chassis overhaul changes the replacement line from recurring opex to a single capex event.

Labour that is not cleaning. Watering, equalization, acid-spill response, and hoist swaps consume technician hours. Lithium removes watering and the second-pack logistics chain.

Energy and demand. Round-trip efficiency on a matched lithium pack and charger is typically in the mid-90s at pack level, versus the 70–85% system band common on flooded plus conventional chargers. Opportunity plugs also let a site stagger charging off the facility peak.

Machine corrosion and listing risk. Electrolyte leaks shorten tank life. A non-listed aftermarket pack can also void the machine’s UL Type E label. That risk is a TCO item and a claims item. It is the line that separates a valid retrofit from a tray that merely fits.

The chemistry is the enabler. The kit, the charger handshake, and the remaining chassis hours are what close the investment.

The table is the buying rule. If the site runs one short shift and already waters on schedule, the lithium premium can take four to six years to close — retrofit or factory. If the site runs two shifts, skips watering, or parks a second flooded pack as a spare, the premium usually closes inside 18–36 months. IEEE Spectrum’s 2026 conversion review put multi-shift industrial transitions in a similar 36-month band when the pack, charger, and firmware are validated together.

What a Valid Lithium Retrofit Includes

A tray swap is not a retrofit. A valid lithium conversion on a floor scrubber has five parts, all written on the same purchase order.

1. Chemistry and form factor. Industrial LFP, not a high-nickel pouch pack designed for a different vehicle class. Tray dimensions, terminal position, and mass must be confirmed against the machine’s stability and drive-motor current. Weight reduction is a benefit on a walk-behind; on some riders it is a ballast problem that the OEM already solved with spacers or a specified pack mass.

2. BMS that the machine can live with. Cell-level voltage, temperature, and current limits. A pack that goes silent when the scrubber controller expects a flooded voltage curve will look like a dead machine at 14:00.

3. The lithium charger, not the flooded one. Tennant’s T16 and T17 operator documents are explicit: charge the lithium pack only with the lithium charger supplied or specified for that serial range, in a ventilated area, preferably between 0 °C and 27 °C. The T12/T16 programmable onboard-charger kit (instruction bulletin 9022394) even has a dedicated Lithium-Ion DIP-switch position — proof that the flooded default is the wrong algorithm. Nilfisk’s SC50 lithium base kit 56125036 replaces the main power connector, adds a DC–DC converter, and requires the controller battery type to be set to Lithium so the charge algorithm moves off the AGM profile (charger algo 339). A flooded profile on a lithium pack is a warranty event and a safety event.

4. Controller and firmware acknowledgement. OEM kits change a battery-type flag. Aftermarket packs that skip that step leave the machine thinking it still has a wet tray. Opportunity charging then fights the algorithm instead of using it.

European distributor conversions published in 2025–2026 — Tennant T7 packs in Finland and Viper ROS1300 riders in Greece swapped to industrial LFP — reported the expected operational gains (zero watering, opportunity charging, design life in the 3,500-cycle / ~10-year band). Those results hold only where the charger and application match were part of the job, not an afterthought.

Convert vendor hours into your square metres before you sign. Eco-mode figures assume light soil, moderate brush pressure, and a warm pack. Heavy soil, high down-pressure, and cold stores cut those hours.

Use the map as a filter, not as a promise. Ask the dealer for the duty-cycle assumption behind every “up to” hour figure, and write the charger model on the same line as the pack. Prefer an OEM lithium kit on T12/T16/T17/T600-class machines and Nilfisk SC-class walk-behinds before an aftermarket tray that has never sat in that controller.

Five-Year TCO: When the Premium Closes

Figures below are decision-grade bands for one mid-size walk-behind or compact rider on a two-shift indoor route (250 operating days/year). Adjust labour and energy to the local tariff.

A June 2026 commercial-scrubber TCO model published for U.S. buyers put single-shift AGM and LFP close to each other at the low end of that range, and showed a 58% five-year reduction ($10,300 → $4,350) once multi-shift replacements, watering, and swap downtime were counted. Betco’s BSC case study is consistent at fleet scale: about $5,000 avoided wet-pack cost per walk-behind, or $250,000 across a 50-machine annual buy, before the less tangible gain from opportunity charging and stable late-shift voltage.

Payback is not a single number.

  • Retrofit closes inside 18–36 months on a sound chassis that already runs two shifts, already skips watering, or already keeps a spare flooded tray.
  • Factory lithium wins when the current machine needs a deck, tank, or controller overhaul inside two years, or when the site is buying AMR platforms (Tennant T16AMR and peers) that were designed around lithium from the first serial.
  • Stay flooded when the machine is a one-shift school or clinic pack that is watered on schedule and still has unused flooded life.

Lithium Battery Upgrade for Floor Scrubbers: Is Retrofit Worth It? only holds in the first of those three rows. A published OEM kit number is what moves a quote from “tray swap” to that first row.
